Research: A New Model of Commercial Excellence Diagnostic

Commercial performance rarely breaks down in obvious ways. Targets are clear, talent is strong, and activity levels look high, yet momentum slows, decisions stall, and outcomes fall short of expectation. What most organizations experience is not a lack of effort, but a system that quietly redirects effort away from value creation.

We are developing a new diagnostic designed to expose those hidden dynamics. Instead of asking leaders to rate maturity or adopt another set of best practices, the approach examines how commercial work actually moves through an organization, where friction appears, where decisions lose speed or clarity, and where structural conditions dilute execution long before results become visible in revenue.

The objective is simple but ambitious. Make commercial performance measurable at the level where value is truly gained or lost. By analyzing observable signals such as delays, rework patterns, effort allocation, and decision flow, the diagnostic reveals mechanisms that typically remain invisible behind dashboards and pipeline metrics. Leaders gain a clearer view of how strategy translates into everyday behavior and where that translation quietly breaks down.

Unlike traditional assessments that rely on perception, this work focuses on evidence. It looks beyond individual performance narratives to understand how organizational design shapes outcomes at scale. As data accumulates across participating organizations, the model becomes increasingly precise, allowing structural patterns to emerge and enabling leaders to separate coincidence from causality.

This initiative is currently in active research and empirical validation. We are collaborating with a small number of organizations willing to challenge conventional explanations and explore their commercial system through a more rigorous lens. Participation offers early access to insight while contributing to the development of a new evidence based standard for understanding commercial performance.
